A Competitor Ranks Above You on Google. What to Do Without Spending a Fortune

You type your service and your town into your phone. Sitting above you is the firm from the next street, started three years after yours, with stock photos and no prices anywhere. You have been doing this for twelve years and you have regulars, and Google still puts them first. This is the moment when a small business owner either gives up on the whole thing or picks up a call from an agency promising first place for three thousand a month.

Both reactions come too fast. A search engine does not judge who the better tradesman is, because it has no way of checking. It judges who answers the typed question more fully and shows more visible proof of it. That proof is something you collect yourself, mostly for free. Below: how to confirm you are actually behind, how to take a competitor apart in half an hour, and which gaps you can claim within a week.

First check whether it is even real

The results you see and the results your future customer sees are two different pages. Google folds in your location down to the neighbourhood, your search history, and the fact that you have clicked into your own site a few hundred times this year. Incognito mode strips the history, but it does not switch off the location.

The number that does not lie sits in Google Search Console, in the Performance report. The “Average position” column for a specific query is an average taken from real impressions shown to real people. If you are eighth on your phone but the average there reads 4.2, the situation looks different from what you assumed over your morning coffee.

Check as well whether you are even comparing on the same phrase. Your site may be losing on “plumber Piaseczno” while winning on “emergency plumber Piaseczno” and “boiler replacement Piaseczno”, which together bring more calls. Four reasons they sit above you

A competitor’s advantage almost never comes from one thing. It is usually a combination of four, and each takes a different amount of time to close.

Domain age is the only line you cannot jump. The rest is work you either do yourself or hand to a system.

Take the competitor apart in half an hour

You need no paid tools and no subscription at PLN 400 a month. A browser, a sheet of paper and thirty minutes away from the phone will do.

  1. Search site: followed by their domain with no space. You will see how many pages they have. Three is a business card. Twenty five is a company deliberately writing for search.
  2. Read the titles of those pages. Write down every service and every town they covered separately. That is their keyword map, handed to you for free.
  3. Open their Google Business Profile. Note the rating, the review count, the date of the latest one, and whether they reply to comments.
  4. Load their site on your phone and count to three while it opens. Check whether the phone number is tappable.
  5. Search their business name in quotes. You will see local portals, directories and partners mentioning them. That is a ready list of places where you are missing.

After a review like that the same thing usually surfaces: the competitor is not better, only present in more places at once. Presence can be copied.

What you must not copy

The structure is fair game. If they have a separate page about boiler replacement and it works, you can have yours too. The sentences are not, because rewritten copy hurts in three ways at once: Google sees two pages saying the same thing and keeps the older one, a customer checking three firms in a row reads a paragraph they saw a minute earlier, and copyright has a way of reminding you of itself through a letter from a solicitor. Your advantage sits in what they never wrote down: which boiler brands are not worth touching, why an older building changes the job entirely.

The gaps they left you

Go back to the list from step two and mark everything that is missing from it but that you do. Something almost always remains, because nobody describes their whole offer.

A three-chair salon in Ursus was losing on “hairdresser Ursus” to a salon that had held that page for seven years. It won on “grey hair colouring Ursus”, “child’s first haircut” and “hairdresser in Ursus on Saturday”, because the other salon had never written a word about any of them. Long tail phrases are narrower, but they catch someone who already knows what they want.

The same mechanism works for locations. You cover five districts and the competitor only wrote about the main town? That leaves you four. Each deserves its own page with travel time, an example job and a local detail, not a swapped name in the same template.

Reviews: the fastest lever you have

In the local pack, the map with three firms above the ordinary results, reviews carry more weight than anything you do on the site. A customer reads two numbers at once: the rating and the number of votes. A firm at 4.7 across eighty reviews looks sturdier than 5.0 across four, and the algorithm reads it the same way.

It is also the quickest thing to fix, because you already have the raw material. Happy customers simply were never asked. Fifteen reviews in two months is within reach of anyone with a few jobs a week, and on a small local market that can be enough to move past the neighbour on the map. While you are at it, tidy up your business details. The name, address and phone number written identically on the site, on the profile and in directories are the groundwork I covered in more depth under local SEO for a small business. Any mismatch there blurs a signal that should be single and clear.

Remember the list of places that mention your competitor? That is your plan for the coming weeks. The town portal, the trade association, the chamber of commerce, the wholesaler with a “find an installer” page, the sports club you both sponsor. You do not need to out-number them, you need to stop being absent where they have been for years. Results arrive more slowly than from reviews, but they do not evaporate. When the leader cannot be caught

Sometimes it cannot be done, and it is better to know that in week one than after a year. If your main phrase is held by a firm with five branches, two hundred reviews and a blog running since 2019, fighting for that single spot will eat your budget and your patience.

The target changes then, not the ambition. Instead of “photographer Warsaw” you take “wedding photographer Wawer” and “outdoor family session Warsaw”. Instead of one phrase with a thousand searches a month you take eight with sixty each that nobody is defending. A customer arriving from a phrase like that is better matched, because they typed exactly what you offer.

When a system handles it for you

Count in stages, not in days. For the first two or three weeks new pages enter the index and pick up scattered impressions. Between month two and month three the long tail phrases start moving, and that is where the first calls appear. As for the main phrase, the one that started all this, look at it after six months at the earliest.

Progress is measured by average position and impressions in Search Console, not by typing your own name into your phone. Write down three numbers today: your average position on the main phrase, your review count, and theirs. Compare in a month. What to do this week

Three moves, in this order. Open Search Console and check your real average position. Spend half an hour on the competitor analysis and write down the phrases they never claimed. Ask your last five happy customers for a review, because that is the only item on the list that will do anything this month.

The competitor standing above you probably did nothing brilliant. They did small things for two years while you were running the business. Those small things are quicker and cheaper to catch up on now than they were when your competitor was doing them.
